The problem we left open
In the last post I named a failure mode that survives monitoring dashboards and careful release vocabulary.
Teams say we shadow and we canary while shadow never binds, canary tastes only easy flow, and promotion still rides unpowered eval wins. Silent foundation or vendor bumps inherit old rights. Effective challenge stays paperwork. On CEH-001, shadow can disagree toward midpoint peace while the desk still widens size because the parallel path had no Clearance teeth.
That creates real production headaches. Observation without power. Canaries that cannot embarrass a champion. Binary pressure that turns fog into yes. Autonomy that never degrades by rule. Inventory and retirement that forget what live traffic actually taught the book.
So the question for this post is simple. If deployment theater is the failure mode, what does a real AI solution look like on the ship plane?
The solution, as one stack
The core idea: convert live observation into rights control without pretending ops replaces every earlier harness. Bind shadow. Harden canary. Keep a three-way verdict culture so noise cannot force a ship. Degrade autonomy by ladder when monitors or shadow deltas trip. Close with inventory from observed traffic and a retirement hook that speaks to the book. Five moves, one stack.

Binding shadow: parallel score that can escalate Clearance
Run the challenger or a held-out judge on live traffic as a non-binding mark that is still allowed to escalate. When delta versus champion exceeds policy - frame gap, residual honesty, coverage slip - tokens shrink or flip escalate-only without waiting for a courage meeting. Shadow that cannot touch Clearance is still a camera. Cameras do not stop spend.

Canary with hard traffic and regime mix, not only calm flow
Set a real traffic share and force mix: calm marks, hard co-break hours, missing-curve slices, dual-frame days. Tiny calm-only canaries are comfort. A canary that never meets stress cannot veto a calm eval win. For CEH-001 that means the one percent, or whatever share you choose, must include the weeks that reopen 1.50 versus 2.10, not only the weeks that flatter peace.

Three-way verdict culture: allow / refuse / inconclusive
Live disagreement is often fog before it is guilt. Binary culture turns fog into ship because someone has to look decisive. Keep allow, refuse, and inconclusive as first-class outcomes. Inconclusive means size stays escalate-only, shadow keeps running, canary mix stays hard, and nobody launders uncertainty into yes. The same spirit as powered eval gates: underpowered wins do not become promote just because the calendar is lonely.

Write the ladder before the ugly week: warn, shrink size, revoke auto-hedge, escalate-only marks, freeze vendor inheritance, human dual-frame only. Steps fire from named thresholds. No silent override that restores full rights because a dashboard looked quieter for an hour. Rights shrink in public. Restoration requires a packet, not a vibe.

What you actually saw live becomes inventory: regimes touched, shadow deltas, canary fails, vendor bumps. That inventory feeds retirement. If the family keeps tripping shadow policy or canary hard mix, sunsetting rules from the book plane can fire - shrink, revoke, retire - instead of endless local patches. Ops closes by telling the book what production taught it.
Put together: binding shadow, hard-mix canary, three-way verdicts, degradation ladder, inventory-to-retirement. That is the ship-plane harness. It does not replace the neighbors. It sits beside an eval harness that freezes packs and refuses unpowered score theater, a pipeline harness that binds data, train, serve, and living cards, and a book harness that joint-stresses cousins and retires coupled failure. Light acknowledgment is enough: without those neighbors, ops theater returns; without this stack, those neighbors still lack teeth at the moment of spend.
None of these five moves works as a status emoji. Shadow has to escalate. Canary has to include pain. Inconclusive has to block widen. The ladder has to fire without a hero. Inventory has to change retirement state. Soft versions are how Friday ships while everyone points at a chart.
The example: CEH-001 week walked through the ship stack
Return to challenger C. Calm eval was plus two and underpowered. Old theater would shadow politely, canary calm flow, and widen anyway.
Now run the same week through the solution.
First, binding shadow runs on live CEH-001 traffic. When dual-frame marks diverge and shadow drifts toward midpoint peace, Clearance escalates: auto size freezes. Watching became refusing.
Second, canary traffic includes hard mix. The calm one percent is not enough to clear. Hard hours fail C relative to champion. Canary stops being a comfort blanket.
Third, the live verdict is inconclusive on the calm superiority story and refuse on midpoint behavior. Inconclusive does not widen rights. Refuse keeps 1.80 deny-by-default while humans mark near 1.50 and 2.10.
Fourth, the degradation ladder steps down when shadow delta and monitors trip: shrink, revoke auto-hedge, escalate-only. A quiet hour later does not silently restore full autonomy. Restoration needs a packet that re-clears hard canary and shadow policy.
Fifth, inventory records the vendor bump that tried to inherit old rights, the shadow deltas, and the canary hard fails. If cousins rhyme the same week, the book retirement hook can sunset the coupled set instead of opening three local "watching it" tickets.
End state: you still roll out carefully. You still learn from live traffic. You just stop letting the words shadow and canary substitute for Clearance power.
